direction.第五篇:民營(yíng)醫(yī)院發(fā)展管理民營(yíng)醫(yī)院發(fā)展管理的工作總結(jié)一、民營(yíng)醫(yī)院該怎樣去發(fā)展:目前,大部份的人,特別是做市場(chǎng)營(yíng)銷及做企業(yè)策劃的人,他們都認(rèn)為,醫(yī)院要想長(zhǎng)久發(fā)展,應(yīng)該走品牌的道路,開展市場(chǎng)營(yíng)銷。例如一對(duì)一營(yíng)銷、數(shù)據(jù)庫(kù)營(yíng)銷、有形化營(yíng)銷、集團(tuán)營(yíng)銷、利基營(yíng)銷、連鎖營(yíng)銷等等。第二步還應(yīng)該成立客服中心、突出差異化競(jìng)爭(zhēng),多做一些公益性活動(dòng),切實(shí)為老百姓做好事、做實(shí)事,改變?nèi)嗣袢罕妼?duì)醫(yī)院的看法。比如捐款捐物、慰問老年人、災(zāi)區(qū)同胞等等。有這樣的思想高度是不錯(cuò),這一點(diǎn)也是值得肯定的。但是我認(rèn)為,這些人忽略了很重要的一點(diǎn),這一點(diǎn)也是導(dǎo)致他們永遠(yuǎn)無法跟企業(yè)保持同步發(fā)展的一個(gè)致命因素,這個(gè)因素就是:沒有根據(jù)企業(yè)的實(shí)際情況去考慮問題,想問題、做事情。比方說:有一個(gè)醫(yī)院現(xiàn)在處于社會(huì)口碑差、業(yè)務(wù)一直下滑的現(xiàn)狀,這家醫(yī)院還應(yīng)不應(yīng)該選擇多做公益性活動(dòng)的方式來改變?nèi)嗣袢罕妼?duì)醫(yī)院的看法?我認(rèn)為合適決對(duì)不可以的。因?yàn)?,醫(yī)院現(xiàn)在連“揭開鍋”都成問題,還拿什么去做那么多的公益性活動(dòng)、搞那些不切實(shí)際的東西干嘛?從本質(zhì)上說,投資醫(yī)院的根本目的就是為了創(chuàng)收,為了贏利。如果經(jīng)營(yíng)醫(yī)院的成本都拿不回來,那應(yīng)該要拿什么去做公益活動(dòng)?再說,按目前醫(yī)療市場(chǎng)的需求,個(gè)人認(rèn)為還沒必要開展?fàn)I銷。營(yíng)銷是什么?營(yíng)銷是刺激需求、滿足需求。而目前醫(yī)療市場(chǎng)的需求是什么?就是病人到醫(yī)院看病,醫(yī)院能切實(shí)解決患者的病痛問題,這就是最實(shí)際的需求。國(guó)人目前還沒有達(dá)到那種把看病當(dāng)成“休閑娛樂”的境界。二、我們應(yīng)該怎樣去經(jīng)營(yíng)好醫(yī)院:我曾經(jīng)也看過不少有關(guān)這方面的文章、策劃、以及營(yíng)銷,包括自己的實(shí)踐經(jīng)驗(yàn)。雖然涉身醫(yī)療行業(yè)時(shí)間不長(zhǎng),但對(duì)關(guān)于怎樣經(jīng)營(yíng)、管理好醫(yī)院,我大致總結(jié)后認(rèn)為應(yīng)做到這幾點(diǎn):從廣告營(yíng)銷戰(zhàn)略上來說很實(shí)際的一點(diǎn)是:千萬(wàn)不要跟別人比。千萬(wàn)不要以為別的醫(yī)院炒的是紅紅火火,做的是如日沖天、病人多的不得了。實(shí)際上,那些炒作是在提前透支醫(yī)院的生命,時(shí)間會(huì)證明他們以后會(huì)很痛苦,因?yàn)樗麄冏叩恼嵌?、頻、快的路子,醫(yī)院成立時(shí)間短、活動(dòng)卻頻繁、解決病人又快,走這條路子的,醫(yī)院的“利益來的快,死的也快”。為什么這樣說:因?yàn)槭袌?chǎng)需求也有新鮮期,如果你過份、泛濫的去炒作,市場(chǎng)也會(huì)疲憊。所以我認(rèn)為我們真要炒作,也只能是根據(jù)市場(chǎng)面的實(shí)際需求情況及自身醫(yī)院發(fā)展的具體情況(比如內(nèi)部消化能力,技術(shù)含量等),再結(jié)合別人的一些創(chuàng)意,最后從中整合出一套比較適合自己醫(yī)院發(fā)展的廣告營(yíng)銷戰(zhàn)略。從一線管理上面我認(rèn)為:強(qiáng)調(diào)團(tuán)隊(duì)協(xié)作精神(也是就所謂的全員營(yíng)銷)。調(diào)動(dòng)員工的工作積極性及責(zé)任心,加強(qiáng)對(duì)一線醫(yī)療質(zhì)量、服務(wù)規(guī)范的監(jiān)督,盡量避免醫(yī)療糾紛、醫(yī)療事故,減少一切會(huì)對(duì)醫(yī)院造成負(fù)面影響的事件。這一點(diǎn)我認(rèn)為是非常重要的,如果這塊管理控制的好,醫(yī)院的生命至少會(huì)延長(zhǎng)5年以上。從經(jīng)營(yíng)方向上面我認(rèn)為:應(yīng)該在適當(dāng)?shù)臅r(shí)機(jī)里推出一些比較有特色的、切實(shí)能為患者解決病痛、能盡到醫(yī)院對(duì)社會(huì)責(zé)任的科室,比如:肛腸科、大普內(nèi)、大普外等科室,這不僅可以起到緩解市場(chǎng)對(duì)醫(yī)院的品牌“定位”,還能多為醫(yī)院開辟一條新的發(fā)展途徑。從提高醫(yī)院的核心競(jìng)爭(zhēng)能力上面我認(rèn)為:同行沒有的,我們要有,同行有的我們要精、同行精的我們要細(xì)。比如:同樣的醫(yī)德比醫(yī)風(fēng)、同樣的技術(shù)比效率、同樣的質(zhì)量比信譽(yù)、同樣的效果比費(fèi)用、同樣的條件比便捷、同樣的優(yōu)質(zhì)比滿意等。核心競(jìng)爭(zhēng)力有這幾個(gè)特點(diǎn):“偷不去”(指別人模仿你很困難)、“買不來”(指不能從市場(chǎng)上獲得)、“拆不開”(指資源與能力具有互補(bǔ)性)、“帶不走”(指資源的組織化)、“溜不掉”(指提高組織的持久競(jìng)爭(zhēng)的能力)。從行政管理上面我認(rèn)為:盡早脫離家族式管理,但是這一點(diǎn)不可免強(qiáng),只能順其自然,我感覺現(xiàn)在大部份老板們身邊缺少就是一種能與自己站在同一戰(zhàn)線上的人才,缺少一種比較實(shí)干型的人才,缺少一個(gè)能客觀的為醫(yī)院著想的人才,缺少一個(gè)能給為醫(yī)院經(jīng)營(yíng)提供新思路的人才。有時(shí)候如果身邊有這些人才,我們的膽量、發(fā)展的方向會(huì)有明顯的提高以及明確。人說千軍易得一將難求,就是這個(gè)道理,所以我認(rèn)為老板們現(xiàn)在應(yīng)該多培養(yǎng)、多發(fā)現(xiàn)具備市場(chǎng)營(yíng)銷、企業(yè)管理、創(chuàng)新意識(shí)、專業(yè)技術(shù)的人才,尤其是現(xiàn)有身邊的這些“皇親國(guó)戚”,要覺得可以,趕緊用起來,培訓(xùn)起來,不行的人趁早給他定個(gè)位置,搞后勤、管藥品、做財(cái)務(wù)都可以,千萬(wàn)不能讓那些不行人“參政議政”,叫他去做又做不成,別人要做,又在后面拖后腿,說三道四的。從市場(chǎng)業(yè)務(wù)上面我認(rèn)為:多想一些能為醫(yī)院帶來病人的渠道就行了,比如轉(zhuǎn)診(雙向轉(zhuǎn)診、發(fā)工資式的轉(zhuǎn)診)、高校講座、各單位、工廠開發(fā)免費(fèi)體檢業(yè)務(wù)等,不必要搞什么亂七八糟的營(yíng)銷。因?yàn)槟壳霸蹅兠駹I(yíng)醫(yī)療機(jī)構(gòu)的管理水平還沒能達(dá)到那種高度。
