... 7 (一)對(duì)員工流失的控制 ...................................... 7 (二)加強(qiáng)激勵(lì)機(jī)制 ......................................... 10 (三)規(guī)范員工培訓(xùn) ......................................... 10 (四)改善績(jī)效考核的內(nèi)容 ................................... 11 五、總結(jié) ....................................................... 13 參考文獻(xiàn) ....................................................... 14 致謝 ........................................................... 15 深圳職業(yè)技術(shù)學(xué)院畢業(yè)論文用紙 經(jīng)濟(jì)管理學(xué)院管理系 人力資源管理 專業(yè) 09 屆畢業(yè)論文 共 15 頁(yè),第 1 頁(yè) 一、 前言 根據(jù)經(jīng)濟(jì)管理類高職教育的特點(diǎn)和要求,貫徹 工學(xué)結(jié)合的理念,學(xué)生 需要 結(jié)合實(shí)際頂崗的崗位、實(shí)習(xí)的企業(yè)或頂崗實(shí)習(xí)企業(yè)所在的行業(yè)來(lái)寫, 所以我通過(guò)了學(xué)校就業(yè)指導(dǎo) 中心發(fā)布的招聘信息,找到了深圳邦韋人力資源有限公司,并且通過(guò)了該公司的四論面試,最終在這個(gè)公司實(shí)習(xí)。 在這個(gè)公司實(shí)習(xí) 的四個(gè)月期間,我主要是通過(guò)與同事們之間的聊天和閱讀公司的規(guī)章制度以及自己的親身感受發(fā)現(xiàn)了公司有以下幾個(gè)問(wèn)題,對(duì)新員工的管理,人員流動(dòng),人員管理制度的不完善。 (二)邦韋的優(yōu)勢(shì) 專業(yè)招聘顧問(wèn) 超過(guò) 180 位專業(yè)的人事顧問(wèn)團(tuán)隊(duì),專注在提供的服務(wù)上。從招聘開(kāi)始,雖然公司招的大多數(shù)是應(yīng)屆大學(xué)生或者剛工作不久的大學(xué)生,但是在考核過(guò)程還是挺嚴(yán)格的,就我來(lái)說(shuō),面試就已經(jīng)有四輪,頭兩輪主要是考我們的英語(yǔ)水平和基本的專業(yè)知識(shí),后面兩輪就是壓力面試。 (三) 邦韋的職位分布 如 上 圖,在邦韋職位的分布是比較簡(jiǎn)單的,主要是以銷售部為主, 銷售部有 50 名員工,行政部有 3 名,財(cái)務(wù) 部 只有 2 名, 而 且 邦韋的主要管理人員大多也都是在銷售部出來(lái)的,所以銷售部占有重要地位。 協(xié)調(diào) 當(dāng)需求雙方達(dá)成初步意向后,雙方進(jìn)行游說(shuō),積極促進(jìn)正式協(xié)議的 簽訂 ,以便達(dá)到平衡和統(tǒng)一。而且邦韋對(duì)這些員工的辭職也不會(huì)挽留。 (二) 激勵(lì)機(jī)制 較少 在邦韋的激勵(lì)機(jī)制是很少的,懲罰機(jī)制倒是有很多,例如,遲到一分鐘就罰一元,衣著不合格罰五元,電腦操作錯(cuò)誤罰一元等等。新員工雖然在招聘階段對(duì)企業(yè)的形象、市場(chǎng)及要擔(dān)任 的工作職責(zé)、薪酬待遇等有一定的了解,但這些了解大多數(shù)都是比較片面和零碎的。 建立個(gè)性化的薪酬福利制度, 增強(qiáng)企業(yè)凝聚力 個(gè)性化薪酬福利制度是指薪酬福利制度按照各崗位特點(diǎn)、員工管理層次不同,以企業(yè)經(jīng)營(yíng)業(yè)績(jī)、員工承擔(dān)工作責(zé)任的輕重、業(yè)績(jī)的好壞、素質(zhì)的高低為考核因素確定企業(yè)員工薪酬福利的一種制度。比如:在工作現(xiàn)場(chǎng)當(dāng)面表?yè)P(yáng)和夸獎(jiǎng)員工;對(duì)員工的生活表示關(guān)懷;讓工作充滿挑戰(zhàn)性的刺激;頒發(fā)獎(jiǎng)狀;和員工一起共進(jìn)午餐;給員工自己制定工作目標(biāo)的機(jī)會(huì);策劃員工之間的競(jìng)爭(zhēng)等等。只能通過(guò)科學(xué)的評(píng)估、合理地配置員工使優(yōu)秀的員工不致因工作過(guò)于簡(jiǎn)單而感到乏味,從而降低工作效率,甚至產(chǎn)生流動(dòng)的愿望。將員工自己的個(gè)人目標(biāo)、個(gè)人成長(zhǎng)、個(gè)人價(jià)值實(shí)現(xiàn)、個(gè)人社會(huì)認(rèn)同期望與企業(yè)經(jīng)營(yíng)目標(biāo)有機(jī)結(jié)合起來(lái),形成個(gè)人與企業(yè) 遠(yuǎn)景追求的良性互動(dòng),給員工以實(shí)現(xiàn)人生價(jià)值的體現(xiàn),給予他們展示才華的足夠空間,幫助他們實(shí)現(xiàn)自己的目標(biāo),使其能夠和企業(yè)長(zhǎng)期的合作,達(dá)到個(gè)人與企業(yè)雙贏的目的。還需要適時(shí)地給員工以夸獎(jiǎng)和贊揚(yáng),在他們做出成績(jī)時(shí)向他們公開(kāi)地、及時(shí)地表示感謝,授予一定的榮譽(yù),幫助塑造行業(yè)專家形象,并組織一些集體活動(dòng)使他們分享成功的喜悅等等。適當(dāng)?shù)墓ぷ靼才艑?duì)于員工是一種十分有效的激勵(lì)方法,可以讓員工高度自覺(jué)投入、熱愛(ài)工作。根據(jù)績(jī)效考核的結(jié)果, 有 針對(duì)地制定培訓(xùn)計(jì)劃,實(shí)施培訓(xùn),可以使任職前培訓(xùn)的不足得以彌補(bǔ),使員工進(jìn)一步發(fā)展和提高自己的工作能力。 (四)改 善績(jī)效考核的內(nèi)容 在邦韋的績(jī)效考核比較單一,主要就是效果主導(dǎo)型的考核,只著重與“干出了什么” ,而不是工作過(guò)程,但這種考評(píng)具有短期性和表現(xiàn)性的缺點(diǎn)。 外人考評(píng) 外部人員,即員工所在部門或小組以外 的人員 ,如直接服務(wù)的客戶,能客觀公正地參與績(jī)效考評(píng)。 五 、總結(jié) 在邦韋工作的這幾個(gè)月, 經(jīng)過(guò)了自己的親身感受,我深刻地體會(huì)到一個(gè)公司的管理是否規(guī)范是關(guān)系到公司能否正常持續(xù)地發(fā)展的關(guān)鍵。他們以自己的辛勤勞動(dòng)和節(jié)儉,讓我幸福地充實(shí)自己。她才華橫溢、寬宏雅量。s smoggy days.
