【正文】 A 保險(xiǎn)公司財(cái)務(wù)共享服務(wù)中心研究 北京理工大學(xué)工商管理碩士 (MBA)學(xué)位論文 摘要 目前 ,我國(guó)許多大型企業(yè)仍采用每個(gè)分支機(jī)構(gòu)“小而全”的金字塔管理方式。這 種管理模式存在著很多問(wèn)題 :支持性職能部門(mén)分散在各個(gè)分支機(jī)構(gòu) ,造成企業(yè)在 新設(shè)立分支機(jī)構(gòu)時(shí) ,相應(yīng)職能部門(mén)需重復(fù)設(shè)立 ,增加了公司的經(jīng)營(yíng)成本 。各分支 機(jī)構(gòu)具有較大的自主權(quán) ,難以控制分支機(jī)構(gòu)違規(guī)操作的風(fēng)險(xiǎn) 。支持性職能部門(mén)作 為輔助部門(mén)容易被忽視 ,從而打擊了相關(guān)部門(mén)的積極性 ,影響了服務(wù)質(zhì)量和效率 。 各個(gè)分支機(jī)構(gòu)的流程和規(guī)范不統(tǒng)一 ,增加了公司的管理難度。 在企業(yè)集團(tuán)化、分工專業(yè)化、管理扁平化的今天 ,競(jìng)爭(zhēng)越來(lái)越激烈 ,公司為了降 低經(jīng)營(yíng)成本、加強(qiáng)財(cái)務(wù)管理、提高工作效率和提升內(nèi)部客戶服務(wù)滿意度 ,采取了一種 新型的管理模式 ??財(cái)務(wù)共享服務(wù)模式。 作為大型國(guó)有企業(yè)的 A 保險(xiǎn)公司 (下文簡(jiǎn)稱 A 公司 ),自 2020 年以來(lái) ,財(cái)務(wù)部 門(mén)先后經(jīng)歷了市級(jí)分公司集中、省級(jí)分公司集中以及現(xiàn)在的全國(guó)數(shù)據(jù)集中。本文將基 于財(cái)務(wù)共享服務(wù)的理論基礎(chǔ) ,結(jié)合 A 公司財(cái)務(wù)共享服務(wù)中心系統(tǒng)建設(shè)、組織架構(gòu)調(diào)整 和流程建設(shè)的實(shí)際情況 ,分析 A 公司目前所處的環(huán)境 ,找出適合 A 公司的財(cái)務(wù)共享 服務(wù)模式 ,從而達(dá)到降低經(jīng)營(yíng)成本、加強(qiáng)財(cái)務(wù)管理、提高工作效率并提升內(nèi)部客戶服 務(wù)滿意度的目的。此外 ,給出進(jìn)一步完善 A 公司財(cái)務(wù)共享服務(wù)中心的建議。關(guān)鍵詞 :財(cái)務(wù)共享 企業(yè)資源計(jì)劃 業(yè)務(wù)流程重組 II 北京理工大學(xué)工商管理碩士 (MBA)學(xué)位論文 Abstract At present, many large Chinese enterprises still adopt each branch small and plete management mode of Pyramid. This kind of management pattern is existing a lot of problems: 1, support functional departments scattered in various branches, resulting in repetition establishment and the pany39。s increasing operating costs。 2, all branches have greater autonomy, it is difficult to control branches from illegal operation risk。 3, as auxiliary department, support functions are easily overlooked, which hit the relevant departments’ enthusiasm and influence the quality and efficiency of service。 4, the various branches of the process and standards are not unified and it also increases the pany39。s management difficulty With the increasingly fierce petition, panies try to reduce the operating cost, strengthen financial management, improve the work efficiency and enhance the internal customer service satisfaction. Therefore, panies have taken one kind of new management pattern Financial Shared Services modelThe financial sector of A insurance pany, which is a large stateowned enterprise has experienced municipal branch concentrated, provincial branch concentrated and now national data centralization. This paper will be based on the financial shared services theory, bined with actual situation of A Company Financial Shared Service Center Construction, making analysis of financial shared service model, finding the financial shared service which fits the development of A pany. The establishment of shared service center will reduce the operating cost, strengthen financial management, improve work efficiency and enhance the internal customer satisfaction.
